Build Your AI Business Stack From Scratch (What I'd Do If Starting Today)

If I were starting a small business today with no existing tools, no existing workflows, and a limited budget, here is the exact AI stack I'd build — in what order, at what cost, and why.

This is honest. I'm going to tell you some tools I'm affiliated with and some I'm not. The recommendations are the same either way.


The Principles I'm Applying

Start with problems, not tools. The right question is "what takes the most time and produces the least value?" not "what AI tool should I try?"

Free first, paid when justified. Most of what you need in the first 6 months is available free. Pay for tools when the free tier is genuinely limiting your work, not before.

One new tool at a time. Adding 5 tools at once means you learn 5 tools badly. Adding one tool, using it for 2 weeks, then adding the next — you learn each one properly.

Automate last, not first. Automate a process after you understand it well. Automating a broken process just makes it break faster.


Week 1: The Foundation (All Free)

Tool 1: ChatGPT (Free)

Why first: The highest-ROI first tool for almost any business. Email drafting alone saves most business owners 30+ minutes daily.

What to use it for in Week 1:

  • Draft every email that takes you more than 3 minutes
  • Generate your first proposals and documents from a brief
  • Brainstorm answers to the question "what should I prioritise this week?"

Do not: Pay for Plus yet. The free tier (GPT-4o) is enough to learn whether this fits your workflow.

Tool 2: Perplexity (Free)

Why this week: Research is a daily task. Perplexity saves 30+ minutes per research session once you have the habit.

What to use it for in Week 1:

  • Replace your first Google search with Perplexity and compare the experience
  • Research your competitors and industry trends
  • Look up any factual questions you'd normally spend 20 minutes researching across multiple tabs

Week 2: Content and Design (Free → Paid When Ready)

Tool 3: Canva (Free, then consider Pro)

Why this week: Once you have ChatGPT handling writing, the second biggest time drain for most small businesses is visual content.

What to use it for in Week 2:

  • Create 3-4 social media post templates you'll reuse
  • Design your first professional proposal cover page
  • Build a simple branded email header

When to go Pro (£10.99/month): When you're creating content consistently (3+ pieces per week) and the Brand Kit, Magic Resize, and Background Remover features would save you meaningful time. Not before.

Why this week: You have documents to understand. Client contracts, industry reports, research papers.

What to use it for: Upload any long document you need to understand quickly. Ask it questions. This is a habit-building exercise — once you've used it once, you'll use it every week.


Month 2: Your First Automation

Tool 5: Zapier (Free tier → Starter when needed)

Why now and not Week 1: Automation is more valuable when you've had a month to identify what's genuinely repetitive. In Month 1, you're still learning which tasks to automate.

When to upgrade: When you hit the 100 tasks/month limit on the free tier consistently. The Starter plan (~£16/month) makes sense when automation is saving you more than £16/month in time — which happens quickly.

The second Zap: Whatever takes the most manual time that happens repeatedly. For most businesses: adding new enquiries to a CRM, or sending weekly reports.


Month 3: Deepen What's Working

By Month 3, you know which tools you use and which you don't. This is when you:

Upgrade the tools earning their cost. If Canva Pro is genuinely saving you time, the £10.99/month is trivial. If you're paying for something you don't use, cancel it.

Add Make.com if Zapier isn't enough. If your Zapier automations are hitting complexity limits (you need multi-path logic, complex data transformations, or higher volume), Make.com's free tier with 1,000 operations is a natural next step.

Consider ChatGPT Plus ($20/month) if you're hitting the free tier usage limits or you specifically need the browsing feature or image generation.


Month 6: The Specialist Tools

Once your foundation is solid, consider specialist tools based on your specific business needs:

For client relationship management: A proper CRM. HubSpot Free is good for most small businesses. Move here when managing more than 20-30 active relationships and finding them hard to track.

For document analysis at scale: NotebookLM Pro or similar, if you're regularly working with large volumes of documents.

For AI voice/video: ElevenLabs or HeyGen, if your business involves audio or video content production.


The Stack at 6 Months: What It Costs

The ROI calculation is trivial. The real constraint is learning to use the tools well — which is why the staged rollout matters.


What I'd Avoid in the First 6 Months

Paying for ChatGPT Plus immediately. The free tier is enough to learn. Upgrade when you feel the limits, not before.

Multiple AI writing tools. Pick one. Master it. Adding Claude + ChatGPT + Gemini in Week 1 means you learn none of them properly.

Complex automation before understanding your process. I've seen business owners spend a weekend building a Make.com scenario that automates a process they could have just stopped doing. Understand the process first.

Tools your competitors are hyping. The most valuable tools are often the boring ones. A Zapier automation that runs reliably every week beats an impressive AI feature you never use.


The One Tool That Changes Everything

If I had to pick one tool from this stack that makes the biggest difference for most small business owners, it's the first Zapier automation.

Not because Zapier is the most impressive tool. But because building and running a working automation — watching something happen automatically for the first time — changes how you think about your business.

You start seeing every repetitive process as a potential automation. You ask "does a human need to do this?" differently. That mindset shift is worth more than any individual tool.
